KPI Tree

Quick Definition

A KPI tree is a hierarchical decomposition of a top-line business metric (revenue, MRR, leads) into the contributing sub-metrics — making the levers behind the headline number explicit.

In context

KPI trees are the antidote to vague reporting. Example for an SEO program: Revenue from organic = (organic sessions) × (sessions-to-lead conversion) × (lead-to-customer conversion) × (average customer LTV). Each sub-metric is a lever you can move; the tree shows which lever has the most leverage given current values. Build the KPI tree once with the executive team; revisit quarterly. SEO contributions to each sub-metric become explicit and prioritisable.

Example

A Toronto B2B SaaS's KPI tree showed sessions-to-lead conversion was the bottleneck (not session volume) — refocusing SEO investment from new content to conversion-page optimisation lifted lead volume meaningfully without growing traffic.
